A pan that used to release a fried egg with a flick of the wrist now welds it to the base. Nothing obvious has changed — no gouges, no flaking, no memorable accident. It has simply stopped working.

The reason is that "non-stick" is not a property of the pan. It is a thin layer bonded to the metal, and every layer of that kind is a wear layer that heat, abrasion, harsh detergent and burnt-on oil steadily consume — usually through ordinary daily habits rather than one dramatic mistake.

Below are the six things that actually kill a non-stick surface, how to tell which one happened to yours, the twenty-minute fix for the most commonly misdiagnosed cause, and when the pan is genuinely finished and it is time to look at a replacement frying pan.

The short answer: non-stick is a wear layer, not a material

A non-stick pan is a metal pan with a very thin coating sprayed on and cured in place, and two families dominate the shops.

PTFE — the fluoropolymer family that includes Teflon — works because fluorine gives the surface an extremely low surface energy, so food has almost nothing to grip. It stays slippery for a long time, but it is soft and starts to break down thermally above roughly 260°C.

Ceramic non-stick is a different thing: a silica-based, glass-like layer applied by a sol-gel process. It contains no fluoropolymers, which is why it is sold as PTFE-free, and it tolerates higher temperatures. Its weakness is that it degrades slightly with every heat cycle as the binders age, so it usually loses its release sooner than PTFE.

Neither is anywhere near as hard as the metal beneath it. That is the whole story: you are cooking on a consumable layer, and everything below consumes it faster.

Six things that stop a non-stick pan working

1. Overheating, especially preheating an empty pan

This is the biggest one, and almost nobody thinks they are doing it. An empty pan on a high hob has no food and no fat to absorb energy, so the surface climbs past 260°C within a few minutes on a strong burner. Above that threshold PTFE begins to break down chemically and never recovers; ceramic does not off-gas in the same way, but every hard heat cycle still stresses the bond between coating and metal.

The one genuine health note in this whole subject belongs here: fumes from a badly overheated PTFE pan can cause temporary flu-like symptoms known as polymer fume fever, and they are dangerous to pet birds. It takes a seriously overheated, usually empty pan to get there — not normal cooking.

The fix: fat in before the heat, cook on medium, and never leave a coated pan empty on a lit ring while you finish chopping. A smoking-hot sear is a job for stainless steel or cast iron.

2. Metal utensils, stacking and abrasive scourers

The coating is measured in microns. A metal spatula edge, a whisk or a scouring pad will cut or polish it away, and once the surface is broken the damage spreads outwards. Stacking pans does the same thing slowly, as the base of one grinds the coating of the next every time the cupboard door shuts.

The fix: wood, silicone or nylon utensils; a soft sponge and washing-up liquid, never scouring powder or wire wool; and a protector or tea towel between any pans you nest.

3. The dishwasher

Dishwasher detergent is not a stronger washing-up liquid. It is strongly alkaline by design, so that it breaks down baked-on protein and fat without anyone scrubbing, and it arrives hot and at pressure. That combination attacks the coating and its bond to the pan far faster than hand washing does.

The fix: wash non-stick by hand even where the pan is labelled dishwasher safe. Pans carry that label because they survive the test, not because it does them any good — the same logic behind keeping good knives out of the dishwasher.

4. Cooking sprays — the invisible one

This is the cause almost nobody knows about, and it explains a great many pans that "lost their non-stick" while the coating underneath was still sound.

Aerosol sprays are not just oil. They carry emulsifiers such as lecithin plus propellants, and the mist is fine enough that much of it lands where food never goes — the sloping walls and the area outside the cooking zone. There it heats, polymerises and sets into a hard, varnish-like film: the same chemistry that seasons cast iron, except forming on top of a surface meant to be slippery.

The film is close to invisible, shrugs off washing-up liquid, and builds up until food grips it. The pan is not worn out; it is varnished, and stripping it usually brings it straight back.

The fix: stop using the spray can. Pour a little oil from a bottle and spread it with a brush or kitchen roll — you will use less, not more.

5. Thermal shock

Running a hot pan under the cold tap is satisfying and expensive. Coating and metal contract at different rates, which stresses the bond and can craze the surface with cracks too fine to see. Worse, a thin base can warp permanently, so the pan rocks, spins on an induction ring or lets oil pool at one side — and the uneven cooking that follows gets misread as coating failure.

The fix: let the pan cool before it meets water. If something is welded on, leave warm water and washing-up liquid in it to soak.

6. Ordinary time and heat cycles

Even an impeccably treated pan fades. Every heat cycle works the coating a little, and release drops gradually rather than all at once, which is why the change creeps up on you. Laboratory work that runs commercial coatings through repeated cooking cycles finds the same pattern every time: release declines with cycles for every coating tested, and fluoropolymers hold on longer than ceramics. There is no fix for this one — it is the part you budget for. What you control is how fast you get there.

Let the pan cool, wash and dry it, then look at it in good light and run a fingertip across the base and up the walls.

How to strip a polymerised film (the 20-minute fix)

If your pan came out of the diagnostic as fixable, do this before you spend anything. It works on both PTFE and ceramic surfaces.

1. Confirm it. On a cool, dry, freshly washed pan the film feels slightly tacky under a fingertip, and there is usually a faint amber ring around the walls where food never sits. That is residue, not wear.

2. Simmer a bicarbonate solution. Add roughly a tablespoon of bicarbonate of soda to about 300ml of water, bring it to a gentle simmer and hold it there for five to ten minutes. Mild alkalinity plus heat loosens the bond without you scrubbing anything.

3. Cool, then wipe. Tip the water away, let the pan reach a temperature you can handle, and wipe with a soft sponge and washing-up liquid. Much of the film should lift as a brown smear.

4. Treat what's left with a paste, not force. Mix bicarbonate of soda with a little water, spread it over the remaining patches, leave fifteen minutes and wipe away with a soft cloth. If some survives, repeat the simmer rather than reaching for anything abrasive — force is what turns a rescuable pan into a ruined one.

5. Dry and re-oil lightly. Dry fully, wipe a thin film of neutral, high-smoke-point oil over the surface, warm it for a minute, then wipe out the excess. It should feel dry, not greasy.

What not to do: no oven cleaner, no caustic soda, no wire wool, no scouring powder — each takes the coating off along with the film. And ignore the popular trick of tipping vinegar onto bicarbonate of soda in the pan: the fizzing looks productive, but the acid and the alkali simply neutralise each other. If you have limescale spots too, do a short vinegar soak separately.

If the pan still grips food after a proper strip, the coating has gone and no amount of cleaning will bring it back.

How long non-stick pans really last

There is no expiry date on a pan, and calendar age is the wrong measure — one used twice a week on a low heat will outlive one used twice a day on full gas, whatever the receipts say.

As a rough expectation, manufacturers and cookware testers commonly land on three to five years for a conventional non-stick pan in regular home use. Plenty do not reach two, especially if they have met a metal spatula or a dishwasher, and ceramic generally fades sooner than PTFE. Treat that as a planning figure, not a rule — the reliable test is the surface in front of you, and the honest replacement triggers are short.

  • The coating is flaking, peeling or lifting anywhere.
  • There are scratches through to bare metal.
  • The base is warped and the pan no longer sits flat.
  • There is rust at the rim or the rivets.
  • Food still sticks after a proper strip and clean.

What to buy when the pan is finished

Once a coated pan is genuinely done, you have three honest options. Another conventional non-stick is cheapest and most familiar, and you will be reading an article like this again in a few years. Stainless steel or cast iron will outlive you, but neither releases food without technique. The honest caveat

A hybrid is not a pan that never wears. Why has my non-stick pan suddenly stopped being non-stick?

Usually one of two things. Either the coating has worn thin from heat, abrasion or dishwasher detergent, or a layer of polymerised oil has baked on top of an intact coating and is now what your food is gripping. Can you restore a non-stick pan?
